Operations and software for owner-led businesses

Build a business that runs without you.

Calderden maps where work gets stuck, connects the tools worth keeping, and builds the systems your team needs to run the day.

The operating story

From one desk to a system that holds.

  1. 01

    Bottleneck

    Everything routes through you.

Requests, approvals and the numbers people need all arrive at the same desk. The business moves at the speed of one inbox.

    • Requests wait for an answer
    • Decisions wait for a reply
    • Reports wait to be rebuilt
    • Requests
    • Decisions
    • Reports
    • You
  2. 02

    Visibility

    Make the work visible.

We map how customers, jobs and decisions actually move today, across every tool and spreadsheet, into one ordered view.

    • One list of customers
    • One queue of jobs
    • One place decisions are logged

    Rows, top to bottom:

    1. Customers
    2. Jobs
    3. Decisions
    4. Outlined: waiting on you
  3. 03

    Ownership

    Give each handoff an owner.

Each stage gets a named role and an explicit next action, so work moves forward without asking who should pick it up.

    • A role owns each stage
    • The next action is written down
    • Escalations reach you by exception

    Rows, top to bottom:

    1. Customers→ Account lead owns the next action
    2. Jobs→ Ops lead owns the next action
    3. Decisions→ Owner owns the next action
  4. 04

    Rhythm

    Create a rhythm that holds.

A short scorecard and a weekly operating review keep the system honest. Your team sees where it stands without waiting for you.

    • A scorecard read from the system
    • A weekly review with owners
    • Decisions made on current numbers
    • Weekly operating rhythm
    • Review
    • Owners report
    • Decide
    • Act
    • Scorecard read from the system

Operating workbench

The same work, with an owner on every step.

Pick an industry, switch between today and the operating view, and select an item to see who moves it next.

Illustrative example, not client data.

The question

Which matters are stalled, and who moves each one next?

Matter pipeline

Selected item

New matter intake

Handoff problem
Intake, conflicts and engagement letters pass between people by email, so a new matter can sit for days with nobody sure it is theirs.
Owner
Intake coordinator
Status
On track
Next action
Run conflict check today

Roles, items and statuses are invented to show the layout. No client names or results.

Method

Diagnose first. Build only what earns its place.

Nobody writes code before we both understand what is broken. Most of the gain often comes from simpler fixes to tools you already have.

  1. 01

    Diagnose

Three weeks to map how work moves and where it depends on you. Fixed price, agreed before starting.

    The diagnostic
  2. 02

    Decide

Simplify, configure, connect or build. The blueprint is yours to keep either way.

    The diagnostic
  3. 03

    Build

An optional build, scoped separately, tested in small slices and rolled out in phases.

    How we build
  4. 04

    Hand off

Training, documentation and clear responsibility for what happens after launch.

    How we build

Before Calderden

Operational judgement and technical execution, in the same room.

We spent years running operations inside growing companies. The work below reflects our team’s experience before founding Calderden, not Calderden client engagements.

  1. 01 · Prior experience

    Legal services

KPI scorecards and matter-level reporting through a period of sustained growth, with accountability moved from the owner onto named leaders.

  2. 02 · Prior experience

    Manufacturing

A custom production system with real-time reporting that replaced spreadsheets and a slow, manual reporting cycle.

  3. 03 · Prior experience

    Financial services

Automated executive reporting and a weekly metrics review that gave leadership one version of the numbers.

  4. 04 · Prior experience

    Professional services

EOS-based scorecards and operating rhythms that aligned a leadership team and made follow-through visible.

Fit

Where we are most useful.

  • Owner-led companies

Typically between $1M and $3M in annual revenue.

  • Work routes through a few people

Often the owner, for approvals, pricing or the numbers.

  • Tools that don’t agree

Spreadsheets and software that each hold part of the truth.

  • Time to take part

A leader who can join the diagnostic and make decisions as it runs.

If you need a single off-the-shelf tool installed quickly, or nobody can set aside time during the diagnostic, another approach will probably serve you better. We will say so.

Practical questions

Before we talk.

Is the diagnostic separate from the build?

Yes. The three-week Operations Diagnostic produces findings and a blueprint you keep. A build is optional and scoped separately from that blueprint.

Do we have to replace the tools we already use?

No. We start by simplifying and configuring what you have, and connect tools that are worth keeping. Custom software is reserved for gaps no existing product fills well.

How do you get the team to actually use it?

The people who do the work take part from the diagnostic onward. New workflows are tested in small slices with them, then rolled out in phases with training and documentation.

How are access and data migration handled?

Before any build we agree who grants access to which systems, what data moves, how it is checked, and the rollout order. Nothing is migrated without that plan.

Who owns what we build, and what support is included?

Ownership, licensing and any ongoing support are written into the scope of each build, so both sides know exactly what is included before work starts.

How is pricing agreed?

The diagnostic has a fixed price, agreed before work starts. Any build is priced separately from the blueprint. There is no hourly billing.
